
In business, every human interaction with a computer comes down to two things: data entry and decisions.
Most companies approach automation by auditing a job and counting the tasks a machine can take over, which is useful if the goal is to reduce human effort. It tells us much less about what the human contributes once the work is reorganized around machines that can read, listen, compare information, and produce useful output. The goal is to focus human effort on the things that compound to create value.
Data entry
A computer can only work with information it can access in digital form. A thought in someone's head, a conversation nobody recorded, or a piece of paper the computer cannot read is outside the system until something captures it.
Typing text into a form, scanning a document, and recording a meeting are all data entry because each one converts information from a person or the physical world into something a computer can use. We have spent decades making humans do that conversion by hand, often asking people to type what they already know or move the same numbers between systems.
That work is close to being effectively automated. Optical character recognition reads the document, speech recognition transcribes the meeting, and AI extracts the useful information into a structure another system can use. The technology will continue to make mistakes, but the amount of human effort spent on data entry can fall dramatically before the error rate reaches zero.
The remaining human work is deciding whether the result is correct enough for what happens next.
Decisions
Once the information is digital, the human interaction is about deciding what to do with it. A dashboard exists because someone may need to act, a report helps someone choose what to change, and a draft gets reviewed because somebody has to decide whether it says what they mean.
An idea is a possible decision about what could exist. Creativity produces options that were not obvious before, and critical thinking determines which of those options deserve action.
Persuasion is also a form of decision-making, except the decision belongs to somebody else. A proposal or sales conversation uses information to influence what another person believes they should do.
Computers can execute increasingly complex instructions without waiting for a person. The human decides what the system should accomplish, what authority it receives, and what consequences are acceptable. The computer carries out those instructions.
As the technology improves, computers will carry out more of the process before a person has to decide what happens next. The human decision may become less frequent, but it will carry more consequence.
Your intelligence budget
Time spent entering or reformatting information reduces the time available to decide what that information means. Add up the human brain power available for understanding a situation and deciding what should happen, and you have the intelligence budget.
When data entry becomes effectively automatic, people can spend more time creating possibilities, deciding between them, and persuading other people to act. A finished report leaves the manager free to understand why the result changed and decide what the business should do next.
When a company brings in AI, the obvious approach is to start with an existing job, list its tasks, and remove whatever a machine can handle. That saves time, but it also preserves the current process, including workarounds that only exist because the old tools required them. Designing from the outcome is more useful. Ask what has to happen for an invoice to be paid correctly, then work backward until the points that require a human decision are clear. The computer handles the data entry and executes its instructions. The person enters where something must be decided.
The goal of automation is to allocate as much human brain power to decisions as possible.
